Q36HardSystem design

Design a release management system for prompts, models, retrieval configs and agents across many teams.

30-second answerSay your answer out loud first, then reveal.
Release pipeline: a change goes into the component registry, is composed into a release bundle, evaluated, gated, rolled out via flags to a canary, then promoted or rolled back, with a dependency graph and an audit log alongside.

Key capabilities

  1. Immutable bundles: a feature release references exact component versions, so it's reproducible.
  2. Runtime config service: apps fetch the active bundle (cached, with a TTL) and log the bundle ID with each trace.
  3. Risk tiers: low-risk changes (copy tweaks) need lighter gates; high-risk (model swaps, new tools) need full evals and approvals.
  4. Dependency graph: "Model X deprecated in 60 days" means listing the affected features and owners automatically. "Index Y rebuilt" means triggering the retrieval evals of dependent features.
  5. Automated canary analysis: compare error rates, latency, cost and judge scores between canary and control with statistical tests.
  6. Self-service with guardrails: teams own their features; the platform enforces the process.

Little by little, you're building something great.
