Why are structured outputs important for agents?

Where structure matters in an agent

  • Tool arguments: must match the tool's schema.
  • Routing: {"route": "billing", "confidence": 0.82}.
  • Plans: a list of steps with IDs and dependencies.
  • Final answers consumed by downstream systems (CRM updates, tickets).
  • Evaluator outputs: {"pass": false, "reason": "..."}.

Levels of enforcement

  1. Prompting only ("respond in JSON"). Fragile.
  2. JSON mode. Guarantees valid JSON but not your schema.
  3. Schema-constrained decoding / strict structured outputs. The provider guarantees output matching the schema.
  4. Validation + retry with Pydantic or similar. Parse, and if it fails, send the validation error back to the model to fix. Frameworks like Pydantic AI and Instructor automate this.

Trade-off to mention: forcing very rigid structure during reasoning can hurt quality on complex tasks. A common pattern is to let the model reason freely first, then emit the structured result, or to use a separate cheap call to structure free text.

Common mistakes

  • Using regex to parse model output in production.
  • Not handling the case where the model refuses or can't fill a required field. Add an explicit "error" or "needs_clarification" option.
