"Based on the 4-week pilot with 25 agents, we measured a 22% reduction in handle time on supported ticket types, which are 60% of volume. Extrapolating to all 400 agents:
- Conservative (15% reduction, 50% adoption): ~₹45 lakh/year
- Expected (22%, 70% adoption): ~₹1.1 crore/year
- Optimistic (28%, 85% adoption): ~₹1.7 crore/year

Main uncertainties: adoption beyond early volunteers, and performance on ticket types not in the pilot. To narrow the range, I recommend expanding to 100 agents with a matched control group for 6 weeks."

Principles

  • Separate measured facts from assumptions.
  • Name the biggest uncertainty and how you'll reduce it.
  • Avoid vanity metrics (number of queries); tie to cost, revenue, risk or time.
  • Remember the costs (licences, tokens, integration, change management) to show net value.
  • Follow up with actual numbers after rollout. Credibility compounds.
