Key elements

  • Shared core vs configuration: prompts, data connectors, glossaries and evals per unit. Avoid forks of the code.
  • Readiness checklist per unit: data access approved, SMEs assigned, success metrics agreed, champion identified, training scheduled.
  • Eval gate: each unit's go-live requires meeting accuracy thresholds on its own eval set.
  • Support model: tiered support (customer IT for L1, the customer's AI team for L2, vendor for L3), with on-call and SLAs.
  • Enablement: train the customer's internal team to onboard units 4–5 themselves, so they become independent.
  • Governance: a steering committee every two weeks; change control for prompt and model updates.
  • Metrics dashboard: adoption and value per unit, incidents, costs.

Risks: units have different data quality and processes; the sponsor's attention fades; the support load grows. Mitigate with the readiness checklist, regular wins communication, and the support model.
